Where We Are in the Stack

Layer 5: Applicationsagents, tools, MCP
Layer 4: Modelstraining, inference, attention
Layer 3: Hyperscalersdata centers, networking
Layer 2: ChipsGPUs, HBM, fabs
Layer 1: Materials ← YOU ARE HEREDRAM, NAND, supply chains

The raw materials and manufacturing that feed the entire stack above.

The Memory Hierarchy

Three types of memory, three different worlds

TypeSpeedCost/GBCapacityUse Case
SRAM~0.5 ns~$5,000KB–MBCPU/GPU cache, registers
DRAM~50 ns~$3–5GB–TBMain memory, GPU HBM
NAND Flash~50 μs~$0.05–0.10TB–PBStorage, SSDs, model weights

Each step down: ~100x slower, ~100x cheaper, ~100x bigger. AI needs all three tiers working in concert.

DRAM: The Workhorse

What is DRAM?

Dynamic Random Access Memory. Each bit = one capacitor + one transistor. The capacitor leaks charge, so it must be refreshed thousands of times per second.

  • Invented in 1966 — same basic design for 60 years
  • DDR5 (current): ~50 GB/s per channel
  • A server might have 8–12 channels = ~400–600 GB/s
  • Commodity product — highly cyclical pricing

The AI Twist

AI doesn’t just need DRAM — it needs HBM, which is DRAM stacked vertically with 20x the bandwidth.

Same base technology. Radically different packaging. Radically different economics.

The HBM Market Explodes

$100B

projected HBM TAM by 2028 (Micron est.) — up from ~$4B in 2022

2022
$4B
2024
$17B
2025
$35B
2026E
$55B
2028E
$100B

Every AI GPU needs 4–8 HBM stacks. More GPUs = more HBM = structural demand growth.

The DRAM Oligopoly

Three companies make all the world’s DRAM

Market Share (DRAM)

Samsung
~40%
SK Hynix
~30%
Micron
~25%
Others
~5%

Why This Matters

Oligopoly = pricing power. After losing money in 2022–2023 busts, all three have learned supply discipline.

No new entrants possible — barrier to entry is $20B+ per fab and decades of process knowledge.

SK Hynix: The HBM King

  • HBM market share: ~62% (Q2 2025 shipments)
  • First to ship HBM3e to NVIDIA
  • Operating margin: single digits → 58% (Q4 2025)
  • FY2025 revenue: $68B, profit up 137% YoY
  • Overtook Samsung in annual profit for first time in 33 years

A company most investors never heard of, now one of the most important in AI.

The SK Hynix Advantage

HBM is hard to make. Stacking 12 DRAM dies with TSVs requires extreme precision. SK Hynix’s yield rates are reportedly 20–30% ahead of Samsung’s.

NVIDIA reportedly rejected Samsung’s early HBM3 for quality issues. SK Hynix became the sole supplier.

NAND Flash & the Storage Tier

What is NAND?

Non-volatile flash memory. Data persists without power. The technology inside every SSD.

  • 3D NAND: stack 200+ layers vertically
  • Used for model weight storage, checkpoints, datasets
  • Much cheaper than DRAM: ~$0.05–0.10/GB vs ~$3–5/GB

WDC / SanDisk: 6x Recovery

SanDisk (post-WDC split): +650% since Feb 2025 split. Top S&P 500 performer of 2025.

The memory cycle in action: oversupply → losses → cuts → AI demand → parabolic recovery.

The Memory Super Cycle Thesis

“This cycle is different.”

Normal Cycle

  • Demand surge (new phones, PCs)
  • Companies overbuild capacity
  • Glut → price crash → losses
  • Cuts → recovery → repeat
  • Cycle: 3–4 years

AI Super Cycle

  • Demand is structural, not cyclical
  • Every new GPU gen needs more HBM
  • Only 3 suppliers — learned discipline
  • HBM can’t be repurposed from commodity DRAM
  • Demand outpaces supply for years

DDR5 spot prices: +300% in 6 months (late 2025). Q1 2026 contract prices: +55–60% QoQ. HBM premium: 5–6x vs standard DRAM per GB. Shortage forecast through 2027+.

Supply & Demand Dynamics

Supply Side

  • Only 3 DRAM makers (Samsung, SK Hynix, Micron)
  • HBM lines require dedicated capacity — can’t easily switch from DDR
  • New fab: $20B+, 3–5 year build time
  • HBM yield rates still improving
  • All three under-investing after 2022–23 downturn

Demand Side

  • AI training clusters: need petabytes of HBM
  • Every B200 needs 192 GB HBM3e (8 stacks)
  • Hyperscalers ordering millions of GPUs
  • Inference demand growing faster than training
  • Smartphones, PCs still consuming DDR5

The imbalance persists. HBM supply is sold out through 2025. Lead times: 6–9 months. This is why NVIDIA GPUs have a 2-year backlog.

TSMC: The World’s Most Important Company

~90%

of advanced chips (<7nm).

  • Revenue: ~$90B (2024)
  • Capex: $52–56B (2026), $150B+ over 3 years
  • Customers: Apple, NVIDIA, AMD, Qualcomm
  • Gross margin: ~55%
  • Makes every H100, B200, and iPhone chip

The Concentration

TSMC is a single point of failure for the entire tech industry. No other company can manufacture at this scale and precision.

Samsung Foundry: ~10% share, lower yields. Intel Foundry: restructuring, behind. Everyone else: irrelevant at advanced nodes.

Fab Economics

The most expensive factories on Earth

MetricValue
Cost to build a 2nm fab~$28 billion
Construction time3–5 years
2nm wafer cost~$30,000 (+50% vs prior node)
Wafers per month (mature fab)~50,000–100,000
Yield at launch~50–70%
Yield at maturity (12–18 months)~85–95%
EUV machines per fab~10–20 ($350M each)
Employees per fab~3,000–5,000

At this cost, only 3 companies can afford leading-edge fabs: TSMC, Samsung, Intel. And Intel is struggling.

TSMC Process Roadmap

5nm (N5) — 2020
Apple A14, M1. The node that made Apple Silicon possible.
3nm (N3) — 2022
Apple A17, M3. NVIDIA Blackwell. ~1.7x density vs 5nm. $20K/wafer.
2nm (N2) — 2025
GAA (Gate-All-Around) transistors. Major architecture shift. ~$30K/wafer.
1.4nm (A14) — 2027
Backside power delivery. Further density gains.

GAA at 2nm is the biggest transistor architecture change since FinFET (2012). The gate wraps all around the channel instead of three sides. Better power efficiency, less leakage.

The ASML Bottleneck

  • EUV machines: $350–380M each
  • ASML backlog: $40B+
  • Lead times: 18+ months
  • ~50 EUV systems shipped per year
  • High-NA EUV (next gen): $380M+

Each machine contains 100,000+ parts from 5,000 suppliers across 60 countries.

The Chain of Monopolies

ASML (lithography)
 → TSMC (fabrication)
  → SK Hynix (HBM)
   → NVIDIA (GPU design)
    → Your AI model

Each link: near-monopoly. Each link: takes years to build. The entire AI stack rests on this chain.

Geographic Concentration Risk

The world’s AI supply chain in three countries

ComponentWhereConcentrationRisk
Advanced chips (<7nm)Taiwan~90% (TSMC)Earthquake, China
HBM memorySouth Korea~90% (SK Hynix + Samsung)North Korea, earthquake
EUV lithographyNetherlands100% (ASML)Export controls
Rare earths processingChina~60%Geopolitics
Advanced packagingTaiwan~80% (TSMC CoWoS)Same as chips

A single disruption — earthquake, invasion, trade war — cascades through the entire AI stack. There are no quick substitutes.

The CHIPS Act Response

Governments trying to de-risk the supply chain

US CHIPS Act — $52B

  • TSMC Arizona: $40B (2 fabs)
  • Samsung Taylor, TX: $17B
  • Intel Ohio: $20B
  • Micron New York: $100B (over 20 years)

Global Response

  • EU Chips Act: €43B
  • Japan: $13B+ for Rapidus (2nm fab)
  • South Korea: $230B chip investment plan
  • India: $10B semiconductor incentives

Reality check: building a fab takes 3–5 years. Training the workforce takes longer. Catching up to TSMC’s process expertise? A decade, minimum.

Export Controls & the China Factor

US Restrictions

  • A100, H100 sales to China: banned
  • Advanced EUV machines to China: banned
  • US-person rule: Americans can’t work at certain Chinese chip firms
  • Goal: keep China 2+ generations behind

China’s Response

  • Huawei Ascend 910B: domestic AI chip
  • SMIC: achieved 7nm (without EUV, low yields)
  • Massive domestic investment ($150B+)
  • Hoarding older equipment before restrictions

The bifurcation is real. Two separate chip supply chains are emerging — one US-allied, one China-aligned. This reshapes everything from where fabs are built to which GPUs power which models.

Investment Framework

The supply chain as an investment map

CompanyRoleThesisKey Risk
TSMCFoundry monopolyMakes every advanced AI chipTaiwan geopolitics
SK HynixHBM leader57% HBM share, structural demandMemory cyclicality
ASMLLithography monopolyNo alternative existsExpensive, cyclical capex
SamsungDiversified memory + foundry33% DRAM, HBM share recovering from 17% → 22%HBM execution risk
MicronUS memory championRevenue +50% YoY, 68% gross margin, 21% HBM shareCyclical, China exposure

Key question: Is the memory super cycle priced in? SK Hynix trades at ~8x forward earnings vs NVIDIA at ~30x. The supply chain is where the value may be.

Connecting the Layers

One chain, from sand to intelligence

Memory super cycle → more HBM available
More HBM → more GPUs can be built
More GPUs → more data center capacity
More capacity → larger models can be trained
Better models → better applications, more users
More users → more revenue → more GPU orders → repeat

The supply chain isn’t just logistics. It’s the rate limiter on how fast AI can scale.

“Three companies make all the memory.
One company makes all the chips.
One company makes all the machines.
The supply chain is the strategy.”
